Your bestselling product fills you with pride. Customers love it, it flies off the shelf, and you make it every single day. But here's an uncomfortable truth: your bestseller might be losing you money on every sale.

The Popularity Trap

High volume doesn't mean high profit. That lemon tart everyone requests? If it costs you €3.80 to make and you sell it for €4.50, you're making €0.70 gross margin. But if your slower-selling pistachio cake costs €4.20 and sells for €7.50, you're making €3.30 per unit.

Selling 100 tarts at €0.70 profit gives you €70. Selling 30 cakes at €3.30 profit gives you €99. Less work, more profit.

Hidden Costs in Complex Recipes

Popular items often have complex recipes with multiple sub-preparations. Your bestselling entremet might have:

  • Almond biscuit base

  • Fruit compote layer

  • Mousse layer

  • Mirror glaze

  • Decorated top

Each layer has 5-8 ingredients. If you haven't calculated the true cost of every component, you're guessing at profitability. That guess is usually wrong.

Labor Cost Blindness

Ingredient costs are obvious, but labor costs are invisible. That intricate bestseller that takes your team 45 minutes to assemble? Factor in labor at €15/hour, and you're adding €11.25 to your cost before you've sold a single unit.

Simpler products with good margins often outperform complex bestsellers financially. The art is finding products that customers love AND that make business sense.

The Fix: Cost First, Then Price

Calculate the real cost of every product including ingredients, labor, and overhead. Then price backward from your target margin (typically 65-75% for pastries). If the resulting price is too high for your market, the product doesn't belong on your menu—no matter how much customers love it.

Your menu should be a profit engine, not a popularity contest. Keep the bestsellers that make money, and redesign or retire those that don't.
